Ai video production at scale

Context

Video has always been the highest-performing format in paid social — and the most expensive to produce at scale. At ConsumerAffairs, we built an AI video production pipeline using Sora and Seedance for clip generation, Weave workflows for b-roll, ElevenLabs for voiceover, and CapCut for final assembly. We created a system capable of producing high-quality, platform-native video creative at a fraction of the traditional cost and timeline.

Problem

UGC and live action video production were the biggest bottlenecks in our paid social program. Sourcing creators, managing shoots, and cycling through editing rounds meant long lead times, high per-asset costs, and limited ability to test angles at the volume Meta's algorithm rewards. Every week we couldn't get new video into market was a week of stalled learning and compounding creative fatigue. The team needed a way to produce performance-grade video creative with the same speed and volume discipline we had already built into our static workflow — without sacrificing the authenticity and relatability that makes video convert.

Process

AI video production moves through five stages:

  1. Concept and scripting. Creative briefs from Milanote inform the video angle, hook structure, and voiceover script — ensuring each video is rooted in a performance hypothesis before a single clip is generated.

  2. Clip generation. Sora and Seedance are used to generate primary footage and scene-specific clips, selected and directed to match the tone, pacing, and visual language of each category and audience segment.

  3. B-roll production. Weave workflows generate supplementary b-roll — product-adjacent visuals, contextual scenes, and supporting imagery that add depth and variety without requiring a shoot.

  4. Voiceover synthesis. ElevenLabs generates natural-sounding voiceovers from approved scripts, with voice profiles selected to match demographic tone and brand personality across different category configs.

  5. Assembly and export. Final edits are assembled in CapCut — pacing, captions, hooks, and format optimization applied before assets are exported for Meta placements.

Solution

By Q1 2026, the AI video pipeline had effectively replaced traditional UGC in our paid channels entirely. The cost and timeline constraints that previously made high-volume video production impossible were gone, replaced by a workflow that could generate new creative in days rather than weeks. Video became our top-performing ad format overall, and the primary driver of Sell-through Rate across the program — a direct result of our ability to keep fresh, diverse, high-quality video in market continuously rather than in sporadic bursts. The pipeline didn't just reduce production costs. It changed the strategic role video plays in our creative program.

Key Insights

The biggest unlock wasn't the technology — it was realizing that AI video production has a different quality bar than live action, and that bar is defined by the platform, not the production. Meta audiences don't reward cinematic polish. They reward relevance, pacing, and a hook that earns the next three seconds. AI-generated footage, when directed with the same strategic intention you'd bring to a live shoot, clears that bar consistently — and does it at a volume that gives the algorithm what it needs to optimize.
